How much is your sales handoff process actually costing you?

The calculator estimates the annual hours and dollar cost of two kinds of handoffs: the routine sales-to-CS or owner-change pass that every closed deal triggers, and the cold reassignments that happen when a rep leaves and their book goes to someone new. Adjust the inputs to match your team and the numbers update live.

Industry sourcing. B2B SaaS sales rep turnover averages 30 to 36 percent annually (Bridge Group, Xactly, Ebsta). Sales reps spend about 28 percent of their time actively selling, with the rest on admin and ramp work (Salesforce State of Sales 2024). Account research alone runs 1 to 3 hours per account on the receiving end (Salesmotion).

Our model assumptions. Two hours per handoff is our working estimate for synthesized handoff time, not a published benchmark. The 2x penalty on cold reassignments is our assumption based on the new owner starting from zero context, not published data. Slide either input to match your team and the output recalculates.

How we calculated this

We start with how many deals your team closes a year (reps multiplied by deals per quarter, times four). Every closed deal gets one routine handoff at your specified hours per handoff, costed at your hourly rate. That's your routine number.

Then we estimate how many books get reassigned cold each year by applying your turnover rate to your team. Those reassignments hit harder because the new owner starts from zero context, so we count them at twice the routine handoff time. That's your turnover number.

Total cost is routine plus turnover.

These are directional estimates based on industry research. Your actual numbers will vary.

FAQ

Answers to the questions we actually get.

What does the calculator actually estimate?

Two costs. First, the routine sales-to-CS or owner-change handoff that every closed deal triggers (time spent recapping context, drafting transition emails, syncing on next steps). Second, the cold reassignments that happen when a rep leaves and their book of accounts gets passed to whoever is next, which carries a different and usually higher per-account cost. The output is annual hours and annual dollars for each, plus a combined total.

What inputs do I need?

Five numbers: closed deals per year, average sales rep salary, percentage of deals that involve a handoff to CS or another owner, hours your team spends per handoff today, and your annual rep turnover percentage. Default values are pre-populated based on commonly published industry benchmarks so the calculator returns a usable estimate before you change anything.

Can I email myself a copy of the result?

Yes. There is an optional emailed report at the bottom of the calculator. If you choose to send it, the inputs and outputs are emailed to the address you provide. If you do not opt in, nothing leaves your browser. The calculation itself runs entirely client-side.

How does this relate to Debrief?

Debrief is our HubSpot marketplace app for handoff briefs and messages. It is built specifically to compress the per-handoff time the calculator measures. If your handoff hours are dominating the dollar number, Debrief is the product we would point at the problem. The calculator is useful on its own and does not require Debrief.
